Canva build own AI (você paga API. Qual é melhor?)
What just happened (October 2026):
Canva announced Canva Craft:
"Feature: In-house image generation model."
"Previously: Used third-party AI APIs (external vendors)."
"Now: Canva-built model (proprietary, controlled)."
"Why: Cost control, margin protection, feature control."
"Signal: Major platforms are decoupling from API dependencies."
What this means for your company:
Current situation (your SaaS agent):
Setup (typical agent): Your agent: Customer service chatbot (WhatsApp) Your AI backend: Claude API (Anthropic) Your cost: R$0.10 per query (to Anthropic) Your revenue: R$1.00 per query (from customer) Your margin: R$0.90 (seems great)
What actually happens: Customer: Uses agent heavily (good sign!) Volume: 10,000 queries/day Cost: 10,000 × R$0.10 = R$1,000/day = R$30k/month Revenue: 10,000 × R$1.00 = R$10,000/day = R$300k/month Margin: R$270k/month (still great?)
The problem (hidden in the math):
Month 1: API cost = R$30k, Revenue = R$300k, Margin = R$270k ✓
Month 2: Customer grows (2x usage)
Month 2: API cost = R$60k, Revenue = R$600k, Margin = R$540k (still ✓)
Month 3: Customer grows (3x usage)
Month 3: API cost = R$90k, Revenue = R$900k, Margin = R$810k (still ✓)
But wait:
Month 6: API cost = R$180k, Revenue = R$1.8M, Margin = R$1.62M
Month 12: API cost = R$360k, Revenue = R$3.6M, Margin = R$3.24M
Month 18: API cost = R$540k, Revenue = R$5.4M, Margin = R$4.86M
Key problem:
Your margin % stays same (90%)
But your ABSOLUTE cost grows linearly with revenue
API costs scale with SUCCESS
You can't fix it (you're dependent on API provider)
What Canva realized: "We pay R$0.10 for every image generated." "Millions of images = massive API bills." "If we build own model: One-time cost, then zero marginal cost." "Build investment: R$50M (R&D, compute, team)." "But payback: 1-2 years (saves R$500M+ in API costs)." "After payback: 99% margin (not 90%)."
Your situation: Current: R$270k margin at R$300k revenue Future: If you build own LLM = R$297k margin (90% savings on API costs) = Extra R$27k/month profit At 100 customers like this = Extra R$2.7M/year
Why Canva's move matters (economics of AI))
The API trap (scaling success = growing costs)
More customers = higher API bills (linear growth you can't escape)
API economics (pay-per-call model):
Canva's old model: 1 image generated = R$0.10 API cost (to DALL-E, Midjourney, etc) 1M images/day × R$0.10 = R$100k/day API cost 30M images/month = R$3M/month API cost 365M images/year = R$36.5M/year API cost
Canva's revenue:
Premium subscribers: $10/month
Generate ~10 images/month = R$0.10 cost, R$33 revenue, R$32.90 margin
Enterprise: $100/month
Generate ~100 images/month = R$1.00 cost, R$333 revenue, R$332 margin
The trap:
Canva gets SUCCESSFUL
More users → More images → Higher API costs
Success = Higher operational costs (bad)
Margins get squeezed as scale increases
Your agent same trap: Customer growth = More API calls = Higher costs You can't reduce API dependency (you're locked in) Scaling = costs grow faster than revenue Margins don't improve with scale (they stay flat)
Example: Your agent at R$300k revenue Month 1: R$30k API cost, R$270k margin (90%) Month 12: R$360k API cost, R$2.64M margin (but 88% margin %) Month 24: R$720k API cost, R$5.04M margin (but 87% margin %)
Key insight: Margin % actually DECREASES over time Why? API provider raises prices (2-5% annually) Your revenue grows (customer growth) But API cost grows faster than revenue Result: Margin compression (profit per $ of revenue declines)
The control problem (API provider owns your product)
If Claude API changes, your agent breaks (you have no say)
Scenario 1: API Provider Changes Terms Current: Claude API = R$0.10 per query Anthropic announces: "New pricing = R$0.20 per query (2x)" Your choice: (A) Pay 2x, (B) Find alternative, (C) Die
If you choose (A): Your margins get cut in half From: R$270k margin → R$135k margin You're bankrupt
If you choose (B): Find alternative (GPT, Llama, etc) Takes 2-3 months to rebuild Customer experience degrades (new model less accurate) Customers leave You're bankrupt
If you choose (C): Don't update You're locked into old version Old model gets deprecated (Anthropic support ends) Model stops working (API shutdown) You're bankrupt
Scenario 2: API Provider Changes Model Anthropic releases: Claude 4 (new architecture) Your agent: Built on Claude 3 (old) Anthropic: "Claude 3 support ends in 6 months"
You must upgrade to Claude 4 But Claude 4 has different behavior (breaks your product) Customers complain (worse quality) Competitors with own LLM: Unaffected (they control model) You lose customers
Scenario 3: API Provider Gets Acquired OpenAI acquires Anthropic OpenAI: "Anthropic API users must migrate to OpenAI APIs" OpenAI terms: Stricter, more expensive, different features You have 60 days to migrate You can't build alternative in time You have no leverage (OpenAI doesn't care about you) You pay higher prices or die
Canva's realization: "We can't control our own product (API owner does)." "We can't control our costs (API owner does)." "We can't guarantee continuity (API owner can shut down)." "Building own LLM = Own product, own costs, own destiny."
The timing problem (building vs waiting)
Canva invested R$50M now (but will save R$500M later)
Canva's decision tree:
Option A: Keep using third-party APIs Cost: Zero upfront Cost per image: R$0.10 (forever) Annual cost at scale: R$365M (36.5M images/year) Margins: Squeezed (depend on vendor) Control: None (vendor owns product) Risk: High (API provider controls destiny) Timeline: Months 0-36 (status quo)
Option B: Build own in-house model Cost: R$50M upfront (R&D, compute, team) Cost per image: R$0.001 (after built) Annual cost at scale: R$36.5k (same volume, 1000x cheaper) Margins: Protected (own the model) Control: Full (own destiny) Risk: Low (no external dependency) Timeline: Months 0-24 (build), Months 24-36 (payoff)
Canva's math: 24 months building: R$50M cost 12 months payoff: Save R$365M - R$36.5k = R$364.96M Net benefit over 3 years: R$314.96M ROI: 630% (R$50M investment → R$314M benefit)
Your agent math: Similar scale? If you generate 365M queries/year Current cost: R$36.5M/year Build own: R$5M investment (smaller than Canva) Payoff: 2 years Benefit: R$31.5M/year savings Your ROI: 630% (same as Canva)
Should you build your own LLM? (3 decision factors)
Factor 1: Scale (do you have volume to justify R&D?)
Building own LLM only makes sense at scale
Break-even analysis:
Scenario A: Small SaaS (10 customers, 100 queries/day) Monthly API cost: 100 × 30 = R$3,000 Annual API cost: R$36,000 Build own cost: R$5M Payback period: 139 years (doesn't make sense) Decision: Stay with API
Scenario B: Medium SaaS (100 customers, 10k queries/day) Monthly API cost: 10,000 × 30 = R$300,000 Annual API cost: R$3.6M Build own cost: R$5M Payback period: 1.4 years (makes sense!) Decision: Consider building
Scenario C: Large SaaS (1000 customers, 1M queries/day) Monthly API cost: 1M × 30 = R$30M Annual API cost: R$360M Build own cost: R$50M (like Canva) Payback period: 2 months (obviously build!) Decision: Build immediately
Your break-even: If monthly API cost > R$500k → Consider building If monthly API cost < R$100k → Stay with API In between (R$100k-500k) → Depends on other factors
Factor 2: Control (how much does product differentiation matter?)
If your agent's quality is your competitive advantage, build own
Control dimensions:
Product differentiation: API model: Generic (everyone using Claude has same base model) Your own: Custom-tuned (you train on your domain data) Advantage: Own model = better results for YOUR use case Example: Customer service agent trained on YOUR support tickets Understands your product's quirks Generic Claude: Doesn't know your product
Feature velocity: API model: Anthropic releases new version → You update (or not) Your own: You release features → Customers get them immediately Advantage: Own model = you control roadmap Example: You want LLM to remember customer history Claude: You ask Anthropic (they say no) Your own: You implement it (1 week)
Brand/IP: API model: "Powered by Claude" (Claude gets brand credit) Your own: "Powered by [Your proprietary AI]" (you get brand credit) Advantage: Own model = you own the IP/brand Example: Canva: "Powered by Canva Craft" vs: "Powered by DALL-E" Canva brand stronger
Factor 3: Time (can you wait 18-24 months to see ROI?)
Building own LLM takes time (you need patience + runway)
Timeline:
Phase 1 (Months 0-6): Research & planning What we're building: LLM architecture What model: Fine-tuned Llama/Mistral? Or from scratch? What data: Training dataset collection Cost: R$500k (team + compute)
Phase 2 (Months 6-12): Build & train Build infrastructure: GPU clusters, data pipelines Collect data: Your domain-specific data (customer interactions, etc) Train model: Run training (weeks of compute) Iterate: Test, evaluate, improve Cost: R$2M (compute = expensive)
Phase 3 (Months 12-18): Optimize & deploy Optimize: Make model faster, smaller, more accurate Deploy: Get it running in production Monitor: Ensure quality matches/exceeds Claude Cost: R$1.5M (team + compute)
Phase 4 (Months 18-24): Scale & monetize Scale: Increase inference capacity Monetize: Start using your model (stop using Claude) Measure: Track cost savings Cost: R$1M (ops + team)
Total cost: R$5M Total time: 24 months Break-even: If saving > R$208k/month → Payoff by month 24
Your decision: Do you have R$5M runway? (You can afford 24 months of R&D) Do you have 24 months patience? (Can you wait for ROI) Do you have team to build? (LLM engineers are expensive)
If all yes: Build If any no: Use APIs, re-evaluate in 12 months
Realistic alternatives (you don't have to choose all-or-nothing)
Hybrid approach (best of both worlds)
Use APIs now, build own gradually
Strategy 1: Fine-tune existing open-source model Investment: R$500k (not R$5M) Timeline: 3-6 months (not 24 months) Approach: Start with Llama 2/3 (open-source) Fine-tune on your data (cheaper than training from scratch) Deploy on-premises or cloud Keep Claude as backup (for questions fine-tune can't answer)
Benefit: Faster ROI (6 months vs 24) Lower cost (R$500k vs R$5M) You own the model (not dependent on Anthropic) Still get Claude quality (as fallback)
Best for: Medium SaaS (R$5M-20M revenue)
Strategy 2: Use API + optimize prompts Investment: R$100k (mostly team time) Timeline: 1-3 months Approach: Don't build anything But optimize your prompts (smarter prompts = better results) Use cheaper models (Claude Haiku vs Claude Sonnet) Cache prompts (reduce repetitive calls)
Benefit: Minimal investment Faster implementation Works immediately
Downside: Still dependent on Anthropic Still paying per-call Limited upside
Best for: Small SaaS (<R$100k/month API costs)
Strategy 3: Partner with AI vendor (co-build) Investment: R$1M (shared with partner) Timeline: 12-18 months Approach: Partner with AI company (e.g., company building LLMs) Co-develop model (your data + their expertise) Share IP and revenue Both benefit
Benefit: Shared cost (R$1M vs R$5M) Faster (partner expertise) Strategic partnership
Downside: Less control (share IP) Revenue share Dependency on partner
Best for: Medium-large SaaS (R$20M+ revenue)
Your decision tree
Question 1: Monthly API cost? < R$100k → Use APIs (too small to build) R$100k-500k → Consider fine-tuning (hybrid)
R$500k → Seriously consider building
Question 2: Product differentiation critical? Yes → Build (your model = competitive advantage) No → Use APIs (quality doesn't matter much)
Question 3: Have R$5M runway + 24 months patience? Yes → Build from scratch (Canva playbook) No → Fine-tune or use APIs (realistic alternative)
Question 4: Need to control roadmap? Yes → Build (you decide features) No → Use APIs (vendor controls features)
Your path: If all answers = "build" → Invest in own model (long-term play) If mixed answers → Fine-tune open-source (hybrid) If all answers = "no" → Optimize API usage (short-term)
The bottom line: Canva's lesson for you
What Canva realized:
Old thinking (2024): "Use third-party APIs (fast, cheaper upfront)" "Don't build AI (too expensive, not core competency)"
New thinking (2026): "API dependency = strategic weakness" "Third-party AI = margins get squeezed as we scale" "Building own AI = long-term profitability" "Every $1M of revenue saved on APIs = better margins"
Canva's decision: "We're big enough to build our own." "We're going to own our AI destiny." "Competitors using APIs = we have structural advantage."
Your move:
If you're small (< R$5M revenue): Stay with APIs (for now) Optimize prompt engineering Monitor your monthly API costs When costs hit R$500k/month → Revisit this decision
If you're medium (R$5M-50M revenue): Consider fine-tuning Llama/Mistral (hybrid) Invest R$500k (not R$5M) Get 80% of Canva's benefit in 6 months (not 24)
If you're large (> R$50M revenue): Canva's playbook applies to you Build your own agent LLM ROI: 12-24 months Upside: Billions in saved costs + competitive moat
Regardless of size: Stop assuming APIs are permanent Start planning for dependency reduction Own your destiny (or someone else will)
Canva built in-house AI (stopped API dependency). You're paying per-call (scaling = higher costs). Canva strategy: Own the model (better margins, control, destiny). Your move: Build, fine-tune, or optimize. Size determines path. 🚀🧠💰
